When to Replace Sandpaper: A Simple Cut-Life Log
Replace sandpaper when it no longer produces the required surface efficiently and consistently, or when its backing or attachment is damaged. A repeatable comparison with fresh abrasive is more useful than a fixed rule such as one sheet per project. A sheet used on a small edge and one used on a broad panel have not done equivalent work.
A cut-life log helps a small shop answer a practical question: are we saving abrasive, or spending extra time and repair effort to avoid replacing it?
Define an accepted result first
Choose one recurring operation, such as preparing a particular cabinet component for its specified finish. Record the material, starting condition, abrasive product, grade, support, and acceptance check. Do not mix bare wood, cured coating, and resin trials into one average.
Count an accepted part only after the required scratch pattern and shape have passed inspection. If you count every piece that touched the paper, the log rewards speed even when the finish needs rework.

A paper note is enough. If several people share the process, a QR label can point to the same job record. Put the label on the storage sleeve or log, never on the abrasive's working face or the machine attachment surface.
Compare like with like
When a used piece starts cutting slowly, inspect it and the setup. If it is undamaged and the process permits continued use, compare a fresh piece of the same product and grade on equivalent scrap or the next comparable test area. Keep the support and working method unchanged.
If fresh paper immediately restores the expected cut, the old piece has reached a practical replacement point for this task. If fresh paper behaves just as badly, investigate the material, cure state, extraction, or grade choice. A replacement schedule cannot correct the wrong process.
Do not treat a worn coarse abrasive as a predictable finer grade. Its label and construction have not changed into a calibrated finish-sanding product.
A cost example using invented numbers
Suppose a fresh abrasive piece costs $0.60. Keeping an exhausted piece in service saves that $0.60 but adds three minutes of work. At an assumed labor cost of $30 per hour, those minutes cost $1.50. Replacing the piece would cost $0.90 less before considering any rework.
These figures are an arithmetic example, not measured eQualle performance or a claim about your shop. Substitute your own consumable cost and actual time. If you cut a full sheet into four usable pieces, allocate the sheet price across those pieces rather than charging each piece the full sheet cost.

Decide what to standardize
After observing comparable work, record a replacement trigger that people can recognize: a repeatable slowdown, an unacceptable scratch, or a damaged backing. Keep damage as an immediate stop condition rather than waiting for a usage target.
When you change the wood, coating, sander, or abrasive construction, begin a new comparison.
